How to estimate each number honestly

The result is only as good as what goes in. Use counts where you have them and careful guesses where you don't.

New inquiries per month
Count every new customer who reached out in a normal month: calls, website forms, texts, emails and social messages. Check your call log, your inbox and your form entries. Leave out existing customers, sales pitches and spam.
Average value of a won job or client
Use what a new customer spends on the first job. If most customers come back, you can use what they spend in a year instead. Just say which one you used when you quote the result.
Close rate
Of the inquiries you do answer, how many hire you? If 10 people ask for a quote and 3 say yes, your close rate is 30%. Use your last three months if you track it.
No reply or a slow reply
This is the hardest one to know, and that is the point. Count missed calls with no callback, forms answered the next day, and messages on accounts no one checks. If you cannot tell, send an inquiry to your own business after hours and time the reply.
How many you'd win back
Not every missed customer was going to hire anyone. Some were only comparing prices. Pick a share you could defend to a skeptic. If you are unsure, start low. A careful guess makes the result easier to trust.

How the number is worked out

Clients lost per year = inquiries per month × 12 × share with no reply or a slow reply × share you'd win back with a fast reply × close rate.

Revenue lost per year = clients lost per year × average value of a won job or client.

With the example numbers: 40 × 12 × 25% × 50% × 30% = 18 clients, and 18 × $2,500 = $45,000 a year. Nothing else is added, and no outside figures are used.

What to do with the number

  1. 1Compare the yearly figure with what you spend to get inquiries. If you lose more than you spend on ads, the leak comes before the ads.
  2. 2Find where it happens. Calls after hours, a form that lands in an inbox no one watches, and texts that wait until Monday are the usual places to look.
  3. 3Fix one thing first. A callback rule, an instant text reply, or one named person who owns new inquiries.
  4. 4Run the numbers again in a month with what you measured.
